Contratar y despedir (Hiring & Firing)

Una vez le escuche a alguien decir que "la tarea más importante de un directivo era contratar y despedir". Es decir, incorporar la gente adecuada y retirar la gente no adecuada.

Y resulta que esta semana han pasado por delante de mis ojos tres posts muy interesantes al respecto, que voy a sintetizar aquí:
1. "The Art of Firing" en el blog de Guy Kawasaki, How to Change the World
2. "Hiring and Firing, Fast and Slow" en Slacker Manager
3. "Hiring - No False Positives", en Ask the Wizard por Dick Costolo.

Lo primero que me ha gustado es la diferenciación que existe en inglés sobre cuando la empresa despide al empleado porque su rendimiento no es adecuado ("to fire somebody") y cuando la empresa despide al empleado porque no tiene "trabajo" que darle ("to make somebody redundant" o "laying people off"). Por decirlo de una manera, el primer caso es responsabilidad conjunta de empleador y empleado, mientras que el segundo caso es responsabilidad exclusiva del empleador.

Guy Kawasaki lo explica muy bien en su post. Una cosa es "laying off people" que él define como un proceso "más sencillo" porque consiste en despedir a gente, habitualmente en épocas de recesión, no afectando exclusivamente a una única persona (es decir, el problema se puede tratar de forma agregada, con el consiguiente ahorro de tiempo), y otra cosa muy distinta es "firing people" el cual es un proceso más complicado, porque puede ocurrir tanto en épocas de expansión como de recesión empresarial, y porque es un proceso muy personal, dado que afecta a una persona de cada vez.

Respecto a este segundo punto, su post "The Art of Firing" ofrece 11 consejos sobre cómo hacer bien este difícil proceso. Kawasaki ha escrito otro post titulado "The Art of the Layoff" en el cual explica 13 consejos sobre cómo actuar en ese tipo de situaciones.

En el post de Slacker Manager se explica la diferencia entre dos escuelas a la hora de contratar y despedir. Por un lado está la escuela del "hire slow, fire fast" (es decir, contrate lento, despida rápido). Explica que puede ser extremadamente doloroso contratar de forma lenta (mayor carga de trabajo para los que están dentro), pero que el coste es infinitamente inferior a contratar a alguien equivocado (por el elevado coste que puede causar internamente). Es lo que se conoce como la Escuela del "No a los Falsos Positivos" ("No False Positives" school of hiring, formulada por Joe Kraus): es mejor no cubrir una posición con un candidato sub-óptimo que contratar al mejor que encontremos, aunque no sea el óptimo (bad hires are worse than no hire because bad employees infect the company with all sorts of issues. Better to march on with nobody filling an important slot than to bring in a sub-par performer).

La otra escuela es la de "hire fast, fire fast". Es muy interesante porque no hay una escuela de "fire slow". La historia es entre "hire slow" o "hire fast". No hay más.

A este respecto, tenemos el punto de vista del post de "Ask the Wizard", el cual señala que hay posiciones en las cuales es más complicado medir el éxito de la contratación, y que es en esas en las que se puede y se debe aplicar el concepto de "hiring slow, firing fast". Por otro lado, hay una serie de posiciones en las que es relativamente sencillo medir el éxito (por ejemplo, los comerciales) y en ese caso, es mejor aplicar el "hiring fast, firing fast".

Un par de últimos consejos al respecto de parte de Bnoopy:
1. A bad employee does far more damage than no employee, no matter the issue. Es decir, más vale equivocarse en cerrar la puerta que en abrirla.
2. A players hire A players, B players hire C players, and C players hire losers. Let your standards slip once and you're only two generations away from death. Los estándares son fundamentales en los procesos de contratación: cualquier cosa inferior a lo que estamos buscando nos hará más mal que bien.

La verdad que escribir sobre todo esto me ha servido para clarificar mi punto de vista al respecto.
